Industry and peer benchmarks are a great reference. But why be a follower? Set the bar.
First, know which improvements are imperative for your organization (which relates to our strategy methodologies - see above). Focus on improvements that grow market share, increase gross margins, EBITDA... something impactful. Don't optimize a process that will mean nothing to your P&L and doesn't affect market performance.
Let's clarify and delineate process improvement opportunities vs. gaps in your technology. We'll use a simple but highly effective Enterprise Architecture framework to identify root causes, solutions and individual (as well as aggregate) impact.

Every organization (private, public sector or non-profit) needs an enterprise strategy. A strategy is not a plan, it's a build out of of an incontrovertible business model. What do you sell, to whom and why. The 'how' becomes the tail end of this framework and serves as the bridge to every function, facet and process of the organization.

Enterprise Strategy
Develop a brand new strategy, expand an existing-but-incomplete model or refine/validate an existing strategy.
If desired, continue through to strategy execution planning (creation of resulting strategy implementation steps with stage gates and timeline metrics. Creating of future state Enterprise Architecture to support the strategy highly encouraged.
Timeline: 2 to 6 months, minimum of 8 days onsite, faciliated executive sessions. Much of delivery can be remote but more onsite days are recommended.
Growth Planning
Segment your desired customer groups, accentuate (and even adjust if needed) your product offerings, then clarify your differentation then solidify (and expand) your branding and messaging.
Timeline: 2 to 4 months, minimum of 5 days onsite, faciliated target market sessions. Remainder of delivery remote, with possibility of additional onsite sessions.
Outreach, Marketing & Campaigns
With your strategy in place and with your market(s) segmented, go and grow your revenue. Reach your desired markets with exactly the right content and through the best channels.
Timeline: 2 to 12 months, minimum of 15 days onsite for faciliated marketing sessions. Much of delivery can be remote through extensive web sessions.
Valuation/Value Realization
Maximize value by getting a current, market realistic valution, then identifying areas for change with the highest impact to your EBITDA. Find out your current multiple and ways to increase it. Exit planning is key, but meaningful improvements are necessary to get the highest offers.
Timeline: 2 to 6 months days for assessment followed by 6 to 24 months for execution. 25 to 50% of delivery onsite, including facilitation sessions, Kaizens and technology improvements.
Executive Coaching
One on one advisory for executives within client organization, provided by coach with C-level experience in the same function and/or domain.
Timeline: varies based on individual contract. Cadence varies but most common option is bi-weekly with optional annual retreats.
Technology Assessment
Formal review of current technology landscape. Rating for hardware, software, infrastructure, personnel, network and security. TOGAF or ITIL model optional.
Timeline: 3 to 6 months, minimum of 15 days onsite with IT stakeholders. Remainder performed remotely.
Requirements Gathering (Gap Analysis)
Documentation of current needs, prioritized by impact to market share, net income, margins and/or EBITDA
Timeline: 3 to 6 months, minimum of 30 days onsite due to operational observations. Analysis and some portions of discovery performed remotely.
Process-to-System Mapping
Usually combined with Requirements Gathering, map technology needs (and gaps) to core business processes. Enterprise Architecture framework.
Timeline: 1 to 3 months with 20 days onsite for observations and data collection, though could be longer if Requirements Gathering not performed.
AI Use Case & Deployment
Identifying uses and benefits of AI to various parts of the business using Enterprise Architecture model (thus clarifying exactly what processes and functions are afffected). Then selecting and implementing AI tools.
Timeline: large variance due to numerous use case and deployment options, ranges from 1 month to 2 years depending on scope. Often 20 to 35% of delivery onsite.
System Selection
ERP provider selection based on requirements and process mapping. Negotiate contract if part of scope.
Timeline: 3 to 6 months (can vary) with 30 to 50% of delivery onsite (demos, post demo discussions, etc.).
Project/Program Management
Provide project management for single implementations or program management for multiple workstreams. Scope can range from basic admin of technology deployment to high touch support, including full tracking of all implementation activities.
Timeline: varies based on project type.
Website/Application Development
eCommerce and non-commerce website development. Creation of niche or specialized apps for specific functions or processes. Integrations between apps and enterprise systems.
Timeline: varies based on scenario.
Enterprise Architecture
Assessment of company using most effective, most comprehensive model, which includes governance, org design and structure, processes and technology landscape.
Timeline: 3 to 12 months, minimum of 30 days onsite, including stakeholders from all parts of the enterprise.
Process Assessment
Evaluate one or more core processes: Order-to-Cash; Quote-to-Cash; Procure-to-Pay; Hire-to-Retire; Design-to-Refine; Inspect-to-Correct
Timeline: 1 to 6 months, minimum of 15 days onsite, depending on number and complexity of processes.
Lean Manufacturing
Training and/or implementation of Lean Principles, from Lean 101 with Lego Simulation to 5S and Kaizens to complex Kanban and Andon systems. One piece flow and batch process methods.
Timeline: 1 to 36 months depending on scope and cadence. 50 to 75% of activities are onsite, normally.
Lean Office
Apply Lean Principles to 'front of house' areas, such as Customer Service, Finance and Accounting, Sales, Marketing, etc. Eliminate administrative errors, improve flow of data through and between departments, annihilate queue times (and resultingly, lead times).
Timeline: 1 to 6 months, 50% of delivery is onsite due to assessment and Kaizens at physical site. Remote method used for improvements for remote workforce.
Six Sigma/Quality Systems
Training and/or implementation of process variation and its causes, including DMAIC, PDCA and RCA methodologies using templates such as A3, A4. Can be combined with Lean (Lean Six Sigma).
Timeline: 1 to 36 months depending on scope and cadence. 50 to 75% of activities are onsite, normally.
Supply Chain
Direct and indirect material (inventory) requirements, forecasting, BOMs, order points, POUS and supplier ratings.
Timeline: varies based on scenario.
Organizational Design
Enterprise Architecture (EA) based org design and structure based on governace requirements within EA model.
Timeline: varies based on scenario.
HR/Skills Matrix
Rating method and tracking of employee skill sets and effectiveness. Mapping to work centers and resources for scheduling, both offline and in MRP.
